AI and ethics in 2026: Good intentions are no longer enough

Artificial intelligence ethics has been discussed for a long time, but something has now changed. In the past, organizations stated that they wanted to use AI responsibly. That sounded good, and in many cases, it was enough. Not anymore.

AI has moved from experiments into everyday use. It is used for drafting content, retrieving information, supporting expert work, analysis, and increasingly also for preparing decisions. At the same time, ethics has shifted from a principles-based discussion to a practical leadership issue. The question is no longer just what organizations think about AI, but how they actually use it in practice.

Why AI governance is now every leader’s responsibility?

This is where many organizations run into a common problem. AI is being used, but shared rules are missing. One team uses one service, another uses a different one. Someone feeds information into an AI tool too casually, while someone else relies on AI-generated output without proper validation. This is not necessarily due to negligence, more often, it is simply because common operating models have not yet been established.

AI ethics is no longer a separate conversation around technology. It is now part of risk management, leadership, and good governance. In the past, ethical questions often focused on individual machine learning models: Is the data biased? Do we understand how the model works? Are personal data sufficiently protected? These questions have not disappeared, but something broader has emerged alongside them. Today, organizations must assess entire AI-enabled operating models, where off-the-shelf services, internal processes, user capabilities, and external vendors are all interconnected.

In practice, this raises questions such as:

•    What data are employees allowed to input into AI services?
•    How may AI-generated content be used to support decision-making?
•    Who is accountable for errors, misleading outputs, or incorrect interpretations?
•    How are solutions provided by external vendors evaluated before adoption?

These are not technical details. They are leadership questions. That is precisely why AI ethics is more relevant now than perhaps ever before. Many organizations are currently asking whether AI governance should be established now or later. In practice, the answer is often clear: if AI is already being used in more than one isolated pilot or experiment, the need for a governance model already exists.

Practical governance: not a brake, but an accelerator

Without a governance model, AI usage tends to spread faster than the shared understanding of how it should be used safely and in a controlled manner.

The word “governance” may sound heavy, but it does not have to be. At its best, it is very practical: agreeing on who makes decisions, who assesses risks, when additional approval is required, what can be done without extra review, and how to act if something goes wrong.

When responsibilities and processes are clear, adoption usually does not slow down, it accelerates. Decisions can be made with greater confidence and less hesitation.

Risk-based classification: not everything needs to be treated the same

Ethics is not visible only in keynote speeches, it shows up in everyday choices:

•    Is AI-generated content reviewed before it is sent to customers?
•    Do employees have clear, understandable guidance, or just a generic instruction to “act responsibly”?
•    Are situations identified where AI use is appropriate, and conversely those where human verification is required or where AI should not be used at all?

This matters because not all use cases are equal. Internal drafting of text is not the same as use cases that affect customers, employees, or financial decision-making. If everything is treated the same way, the result is usually either overly heavy governance for low-risk use or insufficient oversight for higher-risk scenarios. An effective approach is layered: low-risk use is guided by clear baseline rules, while higher-risk use cases are subject to more thorough assessment.

One underestimated but critical factor is competence. AI can be used “incorrectly” even with good intentions. Users may place too much trust in the system, organizations may underestimate data protection or security risks, and leadership may view AI as just another tool – when, in reality, it represents a new way of producing content, preparing work, and influencing decisions.

Responsible use does not result from technology choices alone. It depends on having the right level of understanding in the right roles, at the right points.

There is also a clear business perspective here. Organizations that use AI in a controlled and well-governed way are typically able to leverage it more broadly than those whose usage is based on fragmented experiments. This is not just about avoiding risks, it is also about who can genuinely extract more value from AI.

A well-designed governance model helps especially in three ways:

•    It clarifies accountability and speeds up decision-making.
•    It reduces the risk of errors, reputational damage, and operational disruptions.
•    It creates a foundation for broader and safer use of AI.

Ultimately, AI ethics is not resolved by having the right values written down, most organizations already do. The decisive question is whether those values can be translated into practices that guide real behavior. Good intentions remain an important starting point. They are just no longer enough on their own.
